Shop Owners Success Summit: Clarity to Cash Flow, Osmay Gonzalez’s Marketing and Operations Playbook for Tattoo Shops

October 19, 2026•13 min read

“Great art doesn’t pay the rent. A full calendar does.” That’s how Osmay Gonzalez opened one of the most practical talks at Ink Different’s Shop Owners Success Summit. Osmay has been in the tattoo industry since 2005, when he and his brother started building Fame Tattoos. He’s also the co-founder of Dynamic Marketing Pros, an agency that helps tattoo shops and other businesses with marketing and operations. His playbook comes down to three things: get found, get organized, and follow up. Here’s how he puts it into practice and what tattoo shop owners can take from it.

Key Takeaways

  • Don’t rely on one channel: If Instagram changes its algorithm or your account gets hacked, a shop with no other channels can lose its bookings overnight.

  • Market all year: Many shops stop marketing when they’re busy and start again when it’s slow. By then, it’s too late.

  • Collect client info: Names, emails, and phone numbers let you build lookalike audiences, run remarketing, and reach clients directly.

  • The money is in the follow-up: Answer fast, send reminders, and reach out again, or the client books with another tattoo shop.

  • Build the right team: Osmay credits a full-time designer, a front desk, and a sales team with keeping his Tattoo Artists busy tattooing.

What Is the Shop Owners Success Summit?

The Shop Owners Success Summit is an Ink Different event where tattoo shop owners learn practical strategies for marketing, operations, and growth from people running successful businesses.

Osmay’s session, “Clarity to Cash Flow,” focused on how tattoo shops can keep their calendars full year-round. He covered online presence, paid ads, client data, follow-up systems, team structure, and how to think about AI tools.

Ink Different also introduced Osmay by noting that Fame Tattoos earns among the most per square foot of any tattoo shop it knows of. And it does it in its own way.

Who Is Osmay Gonzalez and Why Should You Listen?

Osmay Gonzalez is a tattoo shop co-owner, serial entrepreneur, and co-founder of Dynamic Marketing Pros.

His brother was always an artist. He started tattooing at home and kept getting better. Meanwhile, the brothers ran a custom hot rod body shop, which their dad now manages, and Osmay ran a music label for a while.

Eventually, Osmay decided to focus on building his brother as a brand. At their first convention, he invested more than $20,000 in a booth to present Fame Tattoos. He noticed most others just had a banner, and he wanted his brother to look top-notch. From there, they built a strong team.

Osmay’s other ventures include:

  • A baby bottle and baby water brand: He says they hold worldwide patents on the bottle, and their distilled baby water is the top-selling water on Amazon. It started with a $5,000 investment.

  • Tattoo Vanish: An all-natural tattoo removal method that uses a tattoo machine and saline. His brother trained with its founder. After she passed away, her daughter offered to sell the company. Osmay’s family bought it and created online training for tattoo shops, Tattoo Artists, and nurses.

  • Dynamic Marketing Pros: He started the agency about five years ago with his partner, Nick. He was tired of hiring agencies that promised results but didn’t understand how a business actually runs.

That combination of marketing and real business experience is what makes his advice useful for tattoo shop owners.

Why Does Clarity Come Before Cash Flow?

For Osmay, clarity means knowing exactly how clients find you, how you capture them, and who on your team handles each step.

He recommends The E-Myth to every business owner he meets. It describes three roles in any business:

  • The entrepreneur: Sets the vision, marketing strategy, and team building.

  • The manager: Runs day-to-day operations and keeps everything moving.

  • The technician: Produces the work and makes the money.

Osmay actually tattooed for about a year and says he was good at it. But after reading the book, he decided to step back and focus on building systems instead.

He also uses this idea to explain why some Tattoo Artists struggle after leaving a tattoo shop to open their own. At the shop, they were the technician. On their own, they suddenly have to be the manager and the entrepreneur, too. He says some talented Tattoo Artists who left his shop came back within a year saying they missed it.

He shares two more analogies:

  • The tree: Opening a tattoo shop is like planting a tree. If you stop investing in marketing, systems, and growth, it stops bearing fruit.

  • The foundation: Osmay studied architecture and drafting. He says a strong foundation of website, CRM, and team lets you build floor after floor. Rely on one thing, and it can collapse.

What Is the Marketing Playbook for Tattoo Shops?

Osmay’s marketing playbook is about being everywhere clients look, so you’re never dependent on a single platform.

He points out that most people only have about $1,000 to $3,000 a year to spend on tattoos. That means you can’t rely only on returning clients. You need a steady flow of new ones.

Be in all the places

Picture your tattoo shop in the center. Around it, you need Google, plenty of reviews, social media, email and text marketing, a referral program, and your website. Osmay suggests a referral offer like $50 off for every client someone sends your way.

He’s seen Tattoo Artists get their Instagram hacked or shut down. With no other channels, their business stopped. He also notes that every Instagram algorithm change can affect bookings.

Use your Google Business Profile and reviews

Your Google Business Profile is especially powerful for walk-ins. Osmay says walk-ins can turn into big custom pieces. Fame Tattoos has tattooed full sleeves on people who first came in for something small.

Reviews matter more than ever. He says AI tools like ChatGPT and Gemini now pull from local reviews when people ask for tattoo shop recommendations. Reply to your reviews using relevant keywords.

Treat your website like a 24-hour salesperson

Your website never sleeps. Someone browsing at 2 a.m. should be able to book or ask a question right away. Osmay recommends:

  • Clear “Book Now” buttons and a chatbot.

  • Separate gallery pages by style, like portraits, black and gray, color, and fine line.

  • Ads that send people straight to the matching gallery page, not your homepage.

Know the difference between Google and Meta

  • Google is the Yellow Pages: People searching are ready to act. Osmay estimates about seven out of 10 Google leads can close.

  • Meta is a billboard: Facebook and Instagram ads catch people while they’re scrolling. They’re interested, but not always ready. He estimates three or four out of 10.

Both work. On Google, Performance Max campaigns can put you on Maps for walk-ins. Search campaigns can target specific styles, like portraits or American traditional. On Meta, you can target people interested in tattoos.

Osmay also says Meta’s instant forms have improved a lot. They’re a great option for Tattoo Artists who don’t have a website yet.

Pro Tip: Posting on social media mostly reaches your existing followers. To reach new clients, you need paid ads.

How Do You Build Operations That Run Without You?

You build operations that run without you by putting every lead and client in one system and giving each team member a clear role.

Collect every client’s information

Osmay says a tattoo shop that isn’t collecting first and last names, emails, and phone numbers is throwing away money. Ink Different recommends switching to digital consent forms so that information is captured automatically.

You can also collect it through your point-of-sale system, like Square or Stripe. At Fame Tattoos, even cash payments go through Square so the client’s information is saved and they get a receipt. Osmay says the shop has about 80,000 clients on its list.

That list feeds the CRM, and the marketing team uploads it to Meta about every two months. Meta then builds lookalike audiences of people similar to your clients.

Keep everything in one CRM

A CRM, or customer relationship management system, keeps every lead in one place. Osmay’s agency uses GoHighLevel. It connects Instagram, Facebook, phone calls, text messages, and email.

Calls are recorded, so an assistant can listen and follow up while the Tattoo Artist keeps tattooing.

Give each role a clear job

  • A full-time designer: Osmay calls him the “architect of tattoos.” He listens to clients, improves their ideas, and recommends Tattoo Artists who fit the design and budget. Fame Tattoos has seven or eight Tattoo Artists, with hourly rates from about $200 to $350.

  • A front desk: At Fame Tattoos, the piercers also run the front desk. They earn minimum wage plus piercing commissions. They answer calls and book appointments, but they don’t do consultations.

  • A sales team: Osmay’s sister-in-law, Barbie, calls leads and books free consultations. The team digitizes the design and shows clients how it will look on their arm.

Osmay wants his Tattoo Artists tattooing, not sitting around. Some Tattoo Artists only want to do their own style, and some are booked solid doing exactly that. Others can execute any style well. He calls them “human printers,” and he says a strong tattoo shop needs a variety.

Every tattoo shop also needs strong safety systems based on OSHA bloodborne pathogens standards.

How Do You Turn a Busy Shop Into a Profitable One?

You turn a busy shop into a profitable one by following up with every lead and staying consistent with marketing, even when you’re booked.

Market all year, especially in slow seasons

Osmay says many tattoo shops turn down marketing when they’re busy. Then, three months later, they’re slow and asking for help. His advice is to market consistently. During slow seasons, other shops are slow too. If you’re marketing, you could be the one a ready client finds first.

Follow up fast

If you don’t respond quickly, clients book somewhere else. Osmay says the money is in the follow-up: answer fast, send reminders, and reach out again.

He’s also seen Tattoo Artists who only follow up once because they’re busy, or because they feel too important to chase. As a tattoo shop owner, that’s money lost for everyone. His fix is to tell Tattoo Artists, “If you’re too busy, send the lead to me, and I’ll help you close it.”

Create artist-specific booking forms

Fame Tattoos creates a booking form for each Tattoo Artist. The form link goes on their Instagram. When a client fills it out, the CRM shows which Tattoo Artist they want, and the sales team follows up.

His brother’s wife monitors his Instagram messages and responds right away. Fame also has two Spanish-speaking Tattoo Artists. They tell clients to call the shop, where the front desk handles booking.

Ink Different adds one tip: frame these conversations around what benefits the Tattoo Artist. It leads to healthier discussions.

Automate check-ins

Fame Tattoos sends automatic texts two weeks and four weeks after each tattoo. The first asks how it’s healing. The second asks for a photo of the healed piece. Osmay says these small touches show clients the shop cares about them, not just their money.

Use email and text differently

Osmay uses email for occasional blasts, like holidays or Friday the 13th. Text messages work better for promotions and follow-ups. He’s careful not to overdo email, so clients don’t tune it out.

How Do You Apply This Playbook Step by Step?

You apply the playbook by getting found, getting organized, and following up, then building the team and systems to sustain it.

Step 1: Get found everywhere. Set up your website, Google Business Profile, Yelp, and social media.

Step 2: Collect client information. Use digital consent forms or your point-of-sale system to capture names, emails, and phone numbers.

Step 3: Choose a CRM. Connect your social accounts, phone, texts, and email in one place.

Step 4: Run targeted ads. Use Google for high-intent searches and Meta for awareness and lookalike audiences.

Step 5: Build follow-up systems. Respond fast, use artist-specific forms, and automate healing check-ins.

Step 6: Prepare for AI. Start a spreadsheet of every question clients ask and how you’d answer it. That becomes the knowledge base for a future chatbot.

Step 7: Plan for the worst. If Meta bans your ad account or your account is hacked, Osmay says it’s often best to start fresh with new accounts. A client list lets you run a campaign announcing your new account.

On AI, Osmay recommends a website chatbot that answers questions late at night. But he’d stay completely away from AI voice systems that book appointments. He wants clients to feel the human touch, not like they’re calling a big credit card company.
